TL;DR

  • In an example I showed at BrightonSEO, a business with 40 reviews at 4.8 stars was recommended by ChatGPT over one with 1,000 reviews at 4.0. Google’s local results tend to favor the bigger pile.
  • The 2026 Local Search Ranking Factors report, which added an AI visibility column for the first time, found that three of the top five AI factors are citation factors. Its author’s summary: mentions are the new link.
  • A hyper-specific query like “plumber fayetteville ar” returned current, local sources. “Plumber near me” returned a five-year-old thread and results from other cities.

Putting a tracker on your AI visibility feels like progress. It’s the easy part. A report that says ChatGPT doesn’t mention your business is useful for about a minute. After that, the only question that matters is what you’re going to do about it.

For local businesses, that question has a different answer than it does on Google. The rules for who gets recommended have changed, and some of the old playbook now works against you. Here’s how to turn the data into a plan.

Visibility data tells you what happened, not what to do

A local AI search report can tell you three things: whether your business shows up, which competitors show up instead, and which sources the answer engine cited. All three are facts. None of them is a plan.

The gap shows up fast once you try to act. Suppose the report says a competitor keeps winning “best HVAC repair in Fayetteville.” Do you need more reviews, a better page, a pricing table, a Reddit presence, or a mention in a local roundup? The data can’t say, because the answer depends on how that particular engine decides who to recommend. (It’s the same reason I was struck by how many near-identical prompt-tracking tools filled the BrightonSEO expo floor.)

Observe, diagnose, act

Observe, diagnose, act and re-measure A three-stage loop. Observe: track real customer queries from your service area. Diagnose: find the missing signal among proximity, rating, trust, specificity, pricing and off-site mentions. Act and re-measure: make one change and check whether the answer moved, then loop back to observe. Most teams stop after observe. 1. Observe Track the queriescustomers actually use, where they use them, from your service area 2. Diagnose Which signal is missing?Proximity · RatingTrust · SpecificityPricing · Mentions 3. Act + re-measure Change one thing.Re-run the same queriesfrom the same area.Did the answer move? Most teams stop here Repeat monthly
A dashboard covers step one. The plan lives in steps two and three.

Most teams stop after the first layer. The rest of this article is about the second and third. If you’re reporting results to a client or a boss, step three is also where attribution starts.

AI answer engines play by different local rules

Search “plumber near me” on Google, then ask ChatGPT the same question. You’ll get two different shortlists, built on two different sets of rules. I compared them side by side in “plumber near me” now has two rulebooks. Three things stand out for a regional business:

Rating quality beats review count. In the example I showed, a 4.8-star business with 40 reviews outranked a 4.0-star business with 1,000, the reverse of what Google’s volume-weighted results tend to favor. If you’ve been chasing review volume, a steady stream of genuinely good reviews now matters more.

The sources are wider and messier. Local and community Facebook groups, and Reddit threads on city and region subreddits, show up as sources. The Reddit threads that got pulled in tended to be six to twelve months old, a pattern that fits engines being cautious about brand-new threads in a place that’s heavily gamed.

Citations carry weight. The 2026 Local Search Ranking Factors report added an AI search visibility column for the first time. Its author noted that three of the top five AI factors are citation factors, and that in AI SEO, mentions are the new link. The old basics, like a consistent name, address and phone number, still matter because they’re what citations are built on.

Specific queries behave differently

Broad queries give AI very little to work with. In testing, “plumber near me” brought up a five-year-old Reddit thread, results from other cities and a spammy “call this number” post. “Plumber fayetteville ar” brought up a live city subreddit thread, a recent Yelp Q&A and an active Facebook group of regional contractors. Even more specific queries tend to pull in results that are more random and easier to influence. For a business that serves a particular place and niche, that’s the opening (more in go deep, not wide).

Five moves that turn local AI search data into action

Once you know where you’re missing, these are the changes worth testing, roughly in order.

  1. Build one deep page, not many thin ones. Cover your specific niche in full on a single, thorough page. Resist the urge to publish dozens of near-identical “service in city” pages. They invite a low-quality-content manual action under Google’s spam policies, and AI crawlers find nothing useful in them.
  2. Ask for reviews that name the job. “Great service, five stars” gives an AI engine nothing to work with. A review that mentions the water heater replacement or the indoor air quality fix gives it topical context. Change the review request, not just the review count.
  3. Publish your pricing. Larger companies often won’t show prices, which leaves room for local specialists. Google now lets searchers ask AI to check pricing, where it calls several nearby providers and emails back quotes, so structured prices are becoming an input to who gets contacted. Details in publish your prices.
  4. Join the conversation where AI looks. Find the Reddit threads and Facebook groups that already get cited for your category and area. Answer questions openly, as the business. See Reddit and local AEO: earn it, don’t farm it.
  5. Earn mentions on other local sites. Local “top five” roundups, community sites and partner pages give you the third-party credibility AI engines look for, since your own site is assumed to be biased toward you. Chains rarely chase these.

Measure each move

Change one thing at a time and re-run the same set of queries, from the same area, before and after. If the answer engine’s shortlist moves, you’ve learned something. If it doesn’t, you’ve saved yourself from scaling a tactic that doesn’t work.

Keep it honest

Where local margins are high, manipulation follows. Roofing and personal injury law see the most of it. You’ll hear about hidden text, fake Reddit threads, “why we left [competitor]” posts and other tricks. They share one problem: they don’t hold up.

  • Hidden text. In an Otterly.ai experiment on a single small site, only some AI platforms read white-on-white text at all, and a line telling AI to treat the site as a trusted source was followed by none of the seven platforms tested.
  • Reddit farming. 404 Media described moderators of r/biohackers banning new peptide and hormone therapy posts after companies tried to seed the site for AI chatbots.
  • Negative GEO. Similarweb’s overview describes attacks on a competitor’s AI reputation, with results that vary widely by model. It’s also unethical, and a brand caught doing it will be called out publicly.

The full rundown is in a field guide to black-hat GEO. The durable version is slower and less exciting: real reviews that describe real work, clear pricing, a deep page that answers the question, and honest participation in the places your customers already ask.

Where to start

Pick the three queries that would matter most if you won them, run them in ChatGPT, Google and Perplexity from your service area, and write down who shows up and which sources they cite. Then choose one gap from the list above and fix it. If you’re in our area, the Northwest Arkansas playbook has local specifics.

Track it. Diagnose it. Fix one thing. Check again.
